Application of Lean Warehousing Tools to Improve the Service Level in a Fast-Moving Consumer Goods Company in Ica, PeruAbstract
En el sector retail, el nivel de servicio es un indicador clave que refleja la capacidad de una empresa para satisfacer la demanda del cliente de forma oportuna, precisa y eficiente. En las micro y pequeñas empresas (MYPE) de consumo masivo, especialmente en contextos regionales como Ica, Perú, mantener altos estándares de servicio representa un desafío debido a limitaciones logísticas y de gestión de inventario. La presente investigación tuvo como objetivo aplicar herramientas de Lean Warehousing para mejorar el nivel de servicio en un minimarket de la región. Para ello, se implementaron metodologías como 5S, Slotting ABC, FEFO, Kanban y Justo a Tiempo (JIT), con un enfoque práctico orientado a optimizar los procesos de almacenamiento y distribución. Se abordaron cinco objetivos específicos centrados en la ubicación eficiente de productos, control de recepciones, reducción de rotura de stock, disminución de productos vencidos y mejora en la exactitud del inventario. Los resultados evidencian mejoras sustanciales: el nivel de servicio aumentó de 86% a 93%, el cumplimiento de las 5S se elevó de 70% a 91%, la rotura de stock se redujo de 17.25% a 6.8%, los productos vencidos disminuyeron de 19.5% a 10.4%, y la exactitud del inventario pasó de 96% a 98.7%. Se concluye que la implementación de herramientas Lean en almacenes de empresas MYPE del sector retail es efectiva y replicable, mejorando la eficiencia operativa, reduciendo pérdidas y elevando la calidad del servicio al cliente.In the retail sector, service level is a key performance indicator that reflects a company’s ability to meet customer demand in a timely, accurate, and efficient manner. For micro and small enterprises (MYPEs) in the fast-moving consumer goods industry—especially in regional contexts such as Ica, Peru—maintaining high service standards poses a challenge due to logistical and inventory management limitations. This research aimed to apply Lean Warehousing tools to improve the service level of a minimarket in the region. The methodologies implemented included 5S, Slotting ABC, FEFO, Kanban, and Just-in-Time (JIT), all focused on optimizing storage, control, and distribution processes within the warehouse. Five specific objectives were addressed: improving product placement, managing goods reception, reducing stockouts, decreasing expired or damaged products, and increasing inventory accuracy. As the main result, the service level increased from 86% to 93%, representing a significant improvement in the company's ability to respond to customer demand and ensuring greater reliability in its logistics operations. Additionally, complementary improvements were achieved: 5S compliance increased from 70% to 91%, stockouts were reduced from 17.25% to 6.8%, expired products decreased from 19.5% to 10.4%, and inventory accuracy rose from 96% to 98.7%. It is concluded that the application of Lean tools in MYPE retail warehouses is both effective and replicable, enhancing operational efficiency, reducing waste, and sustainably improving customer service quality.
