Propuesta de mejora mediante la implementación de una política de abastecimiento en el almacén de repuestos de una empresa del sector lácteo

Abstract

El presente trabajo de suficiencia profesional tiene como objetivo generar una propuesta de mejora para la gestión del inventario de repuestos en la empresa Leche Gloria S.A, empresa peruana orientada al consumo masivo y líder en el mercado nacional.

En el primer capítulo, se citarán los conceptos de mantenimiento, gestión de inventario y herramientas de calidad para el diagnóstico y mejora del proceso de abastecimiento de repuestos en la organización.

En el segundo capítulo, se realizará el diagnóstico de la situación actual de la organización, se plantearán y validarán las causas raíz del problema del nivel de inventario. Para ello, se tomará como referencia de diagnóstico al centro de emplazamiento con el mayor inventario valorizado de repuestos.

En el tercer capítulo, se abordarán las causas bajo el alcance del presente proyecto y se planteará una política de abastecimiento de repuestos, alineada al contexto de la organización, con el objetivo de la reducción del nivel de inventario destinado a la ejecución de actividades de mantenimiento.

En el cuarto capítulo, se evaluará el impacto del modelo planteado seleccionando una línea piloto para su implementación, se compararán los resultados contra la data maestra actual y se determinará si se tiene una mejora en el inventario valorizado. Por último, en el capítulo final, se presentarán las conclusiones y recomendaciones del proyecto basados en los resultados obtenidos.

This professional sufficiency work aims to generate an improvement proposal for the management of the spare parts inventory in the company Leche Gloria S.A, a Peruvian company oriented to mass consumption and leader in the national market.

In the first chapter, the concepts of maintenance, inventory management and quality tools for the diagnosis and improvement of the spare parts supply process in the organization will be cited.

In the second chapter, the diagnosis of the current situation of the organization will be carried out, the root causes of the inventory level problem will be proposed and validated. To do this, the location center with the largest valued inventory of spare parts will be taken as the diagnostic reference.

In the third chapter, the causes under the scope of this project will be addressed and a spare parts supply policy will be proposed, aligned with the context of the organization, with the objective of reducing the level of inventory destined for the execution of maintenance activities.

In the fourth chapter, the impact of the proposed model will be evaluated by selecting a pilot line for its implementation, the results will be compared against the current master data, it will be determined if there is an improvement in the valued inventory. Finally, the last chapter, will present the conclusions and recommendations of the project based on the results obtained.
