Esta investigación aborda la aplicación de la filosofía de lean manufacturing en el proceso de costura de las PYME peruanas del sector de confecciones para exportación. El objetivo es aumentar la competitividad a través de la reducción del lead time. Para llevar a cabo el estudio, se recopiló información mediante entrevistas a profundidad a las PYME de dicho sector. Luego, a través de la herramienta value stream map (VSM) y el análisis con respecto a los siete desperdicios, se identificó un exceso de lead time originado principalmente por inventarios y esperas. Esto representa un total de 5,7 días (62%), cuyas causas principales son las políticas de inventario y el tamaño de paquete. Para reducir estos desperdicios, se diseñó y desarrolló metodologías lean basadas en celdas de manufactura flexible y sistema pull. Además, se realizó un VSM futuro, donde los resultados finales mostraron una reducción de inventarios y esperas del 90% en estantería y 67% en la línea de producción, logrando una reducción total del lead time en el proceso de costura de 13 a 3 días aproximadamente. Finalmente, mediante juicio de expertos se validó el modelo propuesto, donde se obtuvo, en promedio, una aprobación del 84% (4,2 de 5); además, se reforzó la validación a través de la simulación en Arena, donde se obtuvo una reducción de los inventarios en un 90%.This research addresses the application of the lean manufacturing philosophy in the sewing process of the Peruvian SMEs in the garment sector for export. The main objective is to increase competitiveness through the reduction of lead time. To carry out the study, information collected through in-depth interviews with SMEs of the sector. Then, by applying Value Stream Map (VSM) tool and seven-waste analysis, an excess of lead time is identified, mainly caused by inventories and waits. This represents a total of 5.7 days (62%), which main causes were inventory policies and bundle size. In order to reduce this waste, lean methodologies based on flexible manufacturing cells and pull systems were designed and developed. In addition, a future VSM was carried out, where the final results showed a reduction of inventories and waits of 90% in shelving and 67% in the production line, reducing the sewing process lead from 13 days to 3 days approximately. Finally, through expert judgment, the proposed model was validate, where an 84% approval was obtain (4.2 out of 5). In addition, the validation was reinforce through the simulation in Arena, where was obtain a reduction of inventories by 90%.
